shower pan over a mess of a slab

I demo'd a shower in preparation for a full re-do, and the slab under the old shower floor is a mess.

The pictures may not show it clearly, but there's a black residue over most of it, the entire pan looks like it was patched / poured in multiple attempts, some sections are in a different plane than the adjacent section, and the red arrow points to a crack that transferred through the old curb (although the old curb was 2x that was wet and swollen from extended water exposure).

Any advice on how to proceed with a replacement pan? Client would like to keep the mosaic bathroom floor intact.

Carefully jackhammer up entire pan, be careful not to disturb mosaic or partition wall framing, and re-do whole thing? Or is there a better option I'm not thinking of? I don't know how thick the current slab is, but I assume I could always excavate the sand below. How thick should I make the replacement slab?

Lou,

Holy Crap! Is that 1.5" vertical displacement? Or maybe just piecemeal remnants of what you already removed? Personally, I'd lean towards removal/surgery to see what's actually there. Remove and re-pour.
